Why a Timing Belt Costs $1,000 and Ignoring It Costs $5,000

Every workshop sees the same conversation twice a month. A customer brings in a car with a snapped timing belt and a wrecked engine. They ask what happened, then they ask how much, then they ask why their previous mechanic never told them this was due. Sometimes the previous mechanic did tell them and the customer postponed it. Sometimes the previous mechanic did not. 

This is the post nobody is told to read before it’s too late. 

What a timing belt actually does 

In a four-stroke engine, the pistons and the valves need to be perfectly choreographed. The pistons rise and fall in the cylinders driven by the crankshaft. The valves open and close in the cylinder head driven by the camshaft. If both turn at exactly the right ratio with exactly the right offset, the valves are open when the pistons are away from them and closed when the pistons are near them, and the engine runs. 

The timing belt is what synchronises the crankshaft and the camshaft. It is a toothed rubber belt running over toothed pulleys, with a tensioner keeping it taut and idler pulleys guiding its path. The belt has to rotate the camshaft at exactly half the speed of the crankshaft (because the four-stroke cycle takes two crank revolutions per power stroke) with perfect timing offset. 

When the belt is working, you don’t think about it. When it fails, the consequences are immediate and dramatic. 

What happens when a belt fails 

The crankshaft keeps rotating because it has the rotational inertia of the engine behind it. The camshaft stops because the belt that was driving it has snapped. With the camshaft stopped, some valves are stuck in the open position. With the crankshaft still turning, pistons rise into the cylinders. 

The valves and the pistons collide. 

This is what an “interference engine” means. The clearance between a fully-raised piston and a fully-open valve is negative — they would overlap if both were in those positions at the same time. The timing belt keeps that from happening. When the belt fails, that geometry catches up in milliseconds. 

The damage: 

  • Bent intake and exhaust valves (typically all of them)
  • Damaged valve seats in the cylinder head
  • Sometimes broken pistons or piston crowns
  • Sometimes a damaged camshaft from the sudden shock load
  • Occasionally a cracked cylinder head from valve impact stresses

The car is undriveable from the moment the belt fails. It has to be towed.

The repair after a belt failure 

A bent-valve repair on a four-cylinder engine usually involves:

  • Removing the cylinder head
  • Disassembling the head
  • Replacing all the valves (typically 16 on a modern four-cylinder)
  • Re-grinding the valve seats
  • Replacing the valve stem seals
  • Sending the head out for skimming and pressure testing
  • Reassembling with new gaskets, head bolts, and timing components
  • Refilling fluids, bleeding the cooling system, and recalibrating where needed

Parts and labour for a typical four-cylinder bent-valve repair runs $3,500 to $6,000 depending on the engine. V6 and V8 engines with two cylinder heads can exceed $8,000. Some performance engines (high-revving turbos, direct-injection diesels) cost more because of the precision required. 

This is not a worst-case figure. It is a normal-case figure. Worst case includes additional damage to pistons and cylinder bores, which can push the repair into engine-replacement territory.

Why the preventative job costs $1,000 

The pre-emptive timing belt replacement involves: 

  • Accessing the timing covers (often requiring removal of engine mounts and adjacent components)
  • Locking the crankshaft and camshaft in the correct positions using factory or aftermarket tools
  • Removing the old belt, tensioner, idler pulleys, and water pump (if driven by the belt)
  • Inspecting and replacing cam and crank seals if any leakage is present
  • Fitting new belt, tensioner, idlers, water pump, and gaskets
  • Rotating the engine by hand through two full revolutions to verify nothing binds
  • Reassembling the front of the engine, refilling coolant
  • Road testing and rechecking timing on a scan tool

It is six to eight hours of skilled labour plus a quality timing kit ($150 to $400 in parts) plus coolant and ancillaries. The total is typically $700 to $1,500 depending on the engine. 

The “kit” rather than just the belt matters. The tensioner and idlers are sealed bearings with a life roughly matching the belt. Reusing them is false economy because they’ll fail before the next belt service. Quality kits include the water pump if it’s belt-driven, because labour to replace that separately is identical to doing the whole job again. 

Why some cars have chains instead 

In the late 2000s, many manufacturers transitioned from timing belts to timing chains. Chains are metal links running on steel sprockets. They don’t perish from age in the same way rubber belts do, they don’t require scheduled replacement, and they are often promoted as “lifetime” components. 

Chains have their own failure modes. They stretch over time, the tensioner can fail, and the plastic guides that keep them in position wear and break. When a chain fails on an interference engine, the damage is the same as a belt failure. 

Manufacturers with documented chain problems include Volkswagen and Audi (some 1.4, 1.8, and 2.0 TFSI engines have chain stretch issues at 100,000 to 150,000 km), BMW (N20 and N47 chain problems), and Ford (some EcoBoost engines). Toyota and Mazda chains have generally proved more durable. 

For chain-equipped cars: there is no service interval, but listen for a rattle on cold startup that lasts a second or two. That sound is chain slack. Caught early, a chain replacement is similar in cost to a belt replacement. Caught late, the consequences are the same. 

How to find out which you have 

Look up the specification for your specific car, engine code, and model year. The same model can have different engines, and a 2010 example might have a belt while a 2012 has a chain. Online forums and Wikipedia entries for specific engines usually list timing mechanism details.

When the interval is due 

Most timing belt intervals are 100,000 to 150,000 km or 7 to 10 years, whichever comes first. The time component matters because rubber ages whether the car is driven or not. 

Honda, Toyota (older belt-equipped models), Mitsubishi. Generally 100,000 km or 7 years. 

Hyundai and Kia diesel models. Often 90,000 km, which is shorter than most. 

Subaru boxer engines. 125,000 km specifically. The belt is integral to engine longevity on Subarus. 

VW, Audi, and many European belt-equipped engines. 120,000 km or up to 10 years. 

The interval is in the owner’s manual under “service schedule.” If you’ve bought a used car with no service records, assume it has not been done and budget accordingly. 

The decision 

When the workshop tells you the belt is due, the question is not whether to do it. The question is whether to do it now or do it after a $5,000 engine repair. The economics are mathematically clear, even if the timing is inconvenient. 

Cars that have been bought used with no service history are the highest risk. The seller had no incentive to do an expensive job that benefits the next owner. The buyer assumes everything is fine. Six months later, the belt that was already 30,000 km overdue lets go and the engine is destroyed. 

If you have bought a used car without proof of recent timing belt service, the first thing to do — before any other discretionary work — is verify whether the belt has been done. Reputable workshops will inspect for free. 

Frequently asked questions 

My car is at 90,000 km and the belt was specified at 100,000 km. Can I push it to 110,000 km? 

You can, but every kilometre past the spec increases the failure probability. The cost difference between 90,000 km and 110,000 km service is zero; the difference in failure risk is non-trivial. 

Are aftermarket timing kits as good as genuine? 

Quality aftermarket kits from Gates, Dayco, and ContiTech are OEM suppliers to multiple manufacturers. Their kits are equivalent to genuine. Budget unbranded kits are not worth the saving. 

My car is 8 years old but has only 60,000 km. Do I still need to do the belt? 

Yes, on time. Rubber ages whether driven or not. Garage-kept low-mileage cars are not exempt. 

What if my car has a non-interference engine? 

A few older engines (some early-2000s Hondas, some Mazda Miatas) are non-interference. Belt failure stops the engine but causes no damage. These are rare in modern cars. 

The previous owner says the belt was changed but I have no receipts. What now? 

Assume it wasn’t. Replacement at the next opportunity is cheap insurance compared to engine failure. Or have the timing covers off briefly to inspect the belt’s condition and the date code on the belt itself.
